Colonel Sanders adopted commercial pressure cooking that dramatically reduced the time needed to fry chicken, then built an early franchise model around his recipe and cooking system. With operators like Pete Harman helping develop the Kentucky Fried Chicken name and iconic bucket, the chain scaled from a roadside operation into a restaurant giant. The turning point came as KFC repeatedly changed hands. Sanders sold the business in 1964, and over the following decades it passed through multiple corporate owners. The video argues that this created a different set of incentives: extracting profits from an established brand increasingly took priority over the obsessive attention to food that Sanders believed had made KFC successful in the first place. Meanwhile, the competition got better. Chick-fil-A, Raising Cane’s and Popeyes increasingly delivered compelling chicken products while KFC struggled with menu complexity, franchise tensions and inconsistent execution. Chick-fil-A eventually passed KFC in total U.S. sales, while Popeyes became a major player in the chicken sandwich wars. KFC, despite its decades-long head start, launched its competing chicken sandwich two years after Popeyes’ 2019 breakout launch. But the KFC story isn’t simply one of decline. Internationally, the chain found enormous growth, particularly in China, where it adapted its menu to local tastes. That contrast makes the KFC business breakdown more interesting: the same brand struggling for relevance at home could remain enormously powerful when it listened closely to customers elsewhere. For founders and operators, the lesson goes beyond fried chicken. Competitive advantages don't maintain themselves. Brands can survive long after the operating system that created them begins to weaken. KFC had the name, history, distribution and decades-long head start—but those advantages couldn't eliminate the need to make something customers actually wanted.
